The premisses...
Dreaming of Wall Street
Nicholas Pedneault was 17 when he started working part time at Congebec, the company founded by his father Laurier in 1974. At the time, the young man’s student job had only one goal: paying the rent.
Nicholas, however, aspires to make major financial transactions on Wall Street. So he decides to study finance at Université Laval.
Congebec, which at the time has about ten employees, had grown very little in its first 25 years.
Although Nicholas enjoys working on the maintenance team, and then in operations, the Quebec City-based company is by no means a part of his career plan.
It wasn’t a very exciting company back then.

Ambition
Just before Nicholas finishes his studies, Congebec shows a willingness to develop an aggressive growth plan. Because the multitemperature food storage industry requires huge investments to expand, Laurier asks for his son’s help to raise venture capital. Nicholas’ background in finance, combined with his experience in the field are invaluable assets.
“That’s how, one thing leading to another, I started working for Congebec full time.”
When Nicholas carries out Congebec’s financial forecast, he is astonished to discover a company with great potential. Although the figures are already enormous, the company manages to surpass them.

In restart-up mode
With few resources at his disposal, Nicholas improvises, using his imagination and taking major risks in order to move on to the next stage. In survival mode, he develops his own strategies.
“We were trying to look big and sophisticated in front of imposing customers, while we weren’t that big by any stretch of the imagination!”
Without anyone officially assigned to human resources or to IT, the Congebec team puts significant efforts into recruiting and provides intensive training for its staff.
I took on the impromptu role of construction project manager. At the end of the day, I said yes to everything that was coming my way and ended up doing just about every job there is, because I wanted the company to succeed.
Over the years, a series of acquisitions and constructions follow, with Congebec becoming the owner of facilities in Montreal, Boucherville, Sainte-Julie and Manseau. Three children later, Nicholas’ Wall Street plan definitely falls through – the idea of one day becoming president of Congebec begins to take root in his mind.
Vivacity
A first ally
In 2010, Nicholas, who knows France Pomerleau well since she works for Conagra Foods, is quick to make her an offer as soon as she becomes available for employment.
I told her: I don’t really have a job for you, but come in, I’m sure we’ll do something good together.
“I hired her with the most generic job title in the world: director of strategic development. It’s a leap of faith that paid off, because after a while, France became vice-president of human resources, then president of Congebec’s freezing division.”

Intuition
Heading to Toronto
Upon her arrival, France flies to Toronto with Nicholas to visit a number of sites. This trip marks the beginning of Congebec’s growth outside the province.
We made a deal with Dane Gilbert, a Toronto-based broker who ended up becoming a key strategic partner.
Nicholas and France are confident that a business model based on renting space can lead them to success. The Toronto transaction is therefore decisive, as it marks the first time – apart from a brief period at its inception – that Congebec is renting, rather than owning, a site.
“Since profitability was paramount to being able to pay the rent, we outdid ourselves. But I must admit that the first two years were really challenging.”
Facing a number of major obstacles and challenges, France and Nicholas reconsider the name “Congébec”, which is difficult to pronounce for English speakers.

Acquisitions
In the end, we realized that it was one of our trademarks, that it was part of our DNA. We just removed the ‘é’, but we basically kept Congebec.
In 2013, always on track with its plans and ambitions, Congebec acquires Westco, adding four new multi-temperature facilities in Calgary, Saskatoon, Winnipeg and Carberry to its portfolio.
The company now has over 500 employees.
Rescue operation
In 2015, Nicholas’ father mentions his desire to sell the company. Companies from all over Canada and abroad quickly show interest in acquiring Congebec and its 12 huge freezers.
We asked ourselves whether we should sell Congebec or go into solution mode. We chose the second option, so that it would remain a Quebec-owned company.
With the collaboration of Desjardins Entreprises Capital régional et coopératif, Investissement Québec and Fondaction CSN, Nicholas finally buys Congebec. For him, this is a highly decisive moment.
Had we not made that transaction, the company would be under US control today.
In so doing, Nicholas becomes president of Congebec, now reporting to an experienced board of directors.
Overnight, there were a lot of hands on the wheel. It was a big adjustment period.
To help him through these pivotal times, Nicholas hires Guy Clairmont, who had previously worked for an agrobusiness company. Initially appointed as an analyst, Guy soon takes the reign as director of finance at Congebec, then senior vice-president of finance.
After just a few months of support, Guy became nothing less than a rock star on the board of directors!
Nicholas also owes his successful adaption to his chairman of the board, Réal Ménard, who acted, and still acts, as a mentor to him.

A year after the rescue operation, Congebec devotes its energies to developing a refrigerated transportation offer. After submitting three requests for proposals to a major customer, Congebec loses the contract to a competitor.
I immediately called Richard Patenaude, who was working for this competitor. I told him: congratulations, you’ve won, but I think I can help you.
Nicholas and France meet with Richard—and they immediately click. In October 2016, Richard leaves his job and becomes a consultant for Congebec. This alliance opens the door to strong growth in this sector. Today, Richard is president of the transportation division.
Landmark transaction
Inspired by Toronto’s profitable rental business model, Nicholas aims to convert Congebec into an operations-only business. His goal is to continue to grow without owning his freezers. As a result, on December 13, 2018, Congebec parts with its entire real estate portfolio.

At the time, it was the country’s biggest industrial real estate transaction of the past five years.
Guy works relentlessly to achieve the desired success. Mission accomplished: the transaction enables the management team to buy out all its external partners and take control of Congebec’s destiny.

In the midst of the pandemic
With the buyout of the institutional partners scheduled for April 1st, 2020, no one could have foreseen that a global pandemic would break out just a few weeks earlier. As this milestone for Congebec draws near, the world falls apart.
We thought: do we still go ahead with it? Well, we did —and we incurred massive debts.
Meat companies begin closing down one by one. At the same time, consumers go into panic mode, stocking up on food as if they were in the midst of a third world war.
“Everything was going out, nothing was coming in, and we had just gone into debt to buy the company.”
In the first month of the pandemic, Congebec’s sales are 15% below forecast.
Solution & Efficiency
We went into solution mode. We were watching everything, there was no margin for error. The food world couldn’t afford to have Congebec shut down because of an outbreak.
In fact, it would be nine months before a Covid outbreak would happen at Congebec. The company manages the risk in an exemplary fashion to avoid any closure.
We became more efficient than ever before.
At the peak of innovation
In 2022, Congebec begins construction of a new CO2 warehouse in Mascouche. Jean-François Vallée, who joined Congebec in 2019 and now holds the position of senior vice-president of engineering, is fully committed to the project.
We really wanted to stand out and build a very technologically advanced facility.
However, the road to opening the site remains challenging. Gathering sufficient materials and human resources to carry out the work is no easy task. Nevertheless, the project team never gives up.
“We remained on schedule, even though steel costs skyrocketed during this period.”
In 2023, Congebec inaugurates the site, which remains the company’s most spacious to this day. Positive comments abound, and people are greatly impressed by the result.
We have customers, even competitors, who would like us to help them build sites like this in different parts of the world.
With fifty years of experience in multi-temperature storage and food logistics, the Congebec team has, over the years, amply demonstrated that it doesn’t get cold feet. Confronting logistical challenges with unwavering resilience, Nicholas, France, Richard, Guy and Jean-François have maintained exceptional efficiency while preserving the quality and safety of the food entrusted to them.
One day, we told ourselves: we’ll never be the biggest, but we’ll be the best.
Vision and values...
A "family" business
Congebec’s team of associates is tightly knit, like an extended family. No wonder they call themselves the Fantastic Five!
We’re all different people, who are capable of challenging each other.
This diversity of talents, personalities and skills is one of the keys to their success. It enables them to be much more efficient and to see the blind spots.
“Ego is not a part of our reality. It didn’t happen overnight, but now we’re comfortable exposing our vulnerability. We’ve learned to trust each other completely.”
That’s not all! Nicholas and his cohorts would love this family spirit to be reflected in their succession too.
We’re already looking at the next generation of Congebecers that could one day take over the leadership of the company!
In all transparency
The family spirit also permeates the staff, who literally have Congebec tattooed on their hearts. Employees see Congebec as a humane company that shows them a great deal of trust. In fact, when the associates make major decisions, the human resources department makes a point to meet with employees before the transaction even begins.
In all our transactions, we gave high-level information to our staff. It was risky, but we never regretted putting our trust in them. These were our first steps toward complete transparency.
Managerial courage
Over the years, the Congebec team has demonstrated its ability to adapt. For the associates, this flexibility and openness inevitably means making decisions. Such was the case when Congebec had to close down a site for safety reasons and, as a result, lay off around twenty people. This was the most difficult moment of Nicholas’ career.
I knew what stress was, but when I made the announcement, it was like I’d been stabbed in the stomach.
How do you stay focused on your vision, even when your heart is not in it? For Nicholas, an entrepreneur shouldn’t be afraid to make decisions, even when they are difficult to execute.
You have to remember what is best for the company and, above all, not back down. That’s what managerial courage is all about.

In fact, his curiosity, thoroughness and integrity played a major role in the successful building of a new CO2 warehouse in Mascouche, a project that changed his life. One might even say that his unique professional experience had prepared him throughout his career to deploy his knowledge in his adventure at Congebec. With a keen eye for a job well done, Jean-François is the kind of person everyone would want as a friend and colleague.

Deploying the Congebec know-how
Wishing to continue operating a growing network in Canada, the Congebec associates also want to support the country’s other industry players so that they can stand up to the giants together.
We want to extend to a larger scale what we’ve learned in engineering, in information technology, in operational know-how.
At present, customers have no choice but to do business with the two major international players. Congebec therefore wants to develop a wide-ranging alternative offer: to do business with an industry leader that brings together the best operators in each region.
We’ve proven ourselves, now we want to pass it on!
Congebec is definitely a jewel in the crown of the Quebec industry. Nicholas, France, Guy, Jean-François and Richard have every reason to be proud. Their synergy, innovative ideas and tenacity have shaped an inspiring entrepreneurial story, the next chapters of which are sure to be just as exciting! Geneviève Dubuc, Doug Malcolm and Dave Rouillard have more recently joined the management team, complementing and enriching the company with their expertise, which will propel Congebec into the future.

In memoriam...
Jacques, Congebec’s number one employee. This warm-hearted man taught employees how to drive forklifts.
Before his departure for his final journey, Jacques, in his last moments, wanted to write a short message to highlight Congebec’s 50th anniversary fully aware of the fact that he wouldn’t be with us to celebrate this memorable accomplishment.
The Congebec company has successfully made its mark within the last 50 years thanks to its hard work, perseverance, and constant modernization to move forward.
For 46 years, I have had the pleasure to participate and experience this evolution and be a part of the Congebec family, I have always had its success at heart and worked toward this goal.
Happy continuation to Congebec for the future and congratulations to the managers and employees that contribute to its success.
